This note summarizes the STAR+ Organizational System Model as a powerful tool for leaders to diagnose, design, and transform organizations in rapidly changing environments. It outlines six key elements of an organizational system: Strategic Direction, Structure and Decision-Making, Processes and Systems, People and Capabilities, Measures and Rewards, and Culture. The STAR+ model, building on Jay Galbraith’s seminal work on organizational systems, helps leaders navigate organizational complexity, diagnose issues, ensure coherence among elements, and guide transformation efforts. A case study of Stefanie Eisenberg at Global’s North American Operations illustrates the model’s practical application. The case describes Hilti's transformation from a premium tool maker to a solution provider in commercial construction, while keeping its innovation leadership. Confronting industry pain points such as lost tools, downtime, safety risks and thin margins, Hilti created Fleet Management FM. This subscription bundles NURON tools, repairs, loaners, theft coverage, and Hilti's ON!Track asset management system into predictable monthly payments. IoT connectivity delivers real-time insights on utilization, battery health and maintenance. Moving towards end-to-end optimization E2E, FM digitally connects warehouses, vans and administrative processes, unlocking measurable productivity and margin improvement. FM also operationalizes circularity: productivity analyses right-size tool parks often by 2030 fewer assets, tools are refurbished or donated for a second life, and non-usable materials are recycled via a global network of local partners. The case illustrates how business model innovations with global coverage necessitate fundamental organizational transformations that can take many years. It allows students to develop concise, concrete and convincing value propositions in a B2B market environment. It also facilitates a discussion on solution readiness offering, supplier, contract, and customer and the identification of a sustainable competitive advantage based on the VRIO framework.

Summary

The case traces the evolution of SF Technology (SF Tech), the technology subsidiary of S.F. Holding (SF), China's largest integrated logistics service provider. Founded in 2009 to support SF's operations, SF Tech became the core driver of the group's digital transformation; it led SF from early IT integration to full-chain digitalization and later, to AI-enabled intelligence. The case follows SF Tech's major milestones: developing its ERP integration across 300 entities, deploying AI-driven scheduling and forecasting systems, and launching its proprietary large models Fengzhi and Fengyu, which optimize logistics operations and decision making across industries. The case examines SF's ESG initiatives and SF Tech's big-data systems that became central to tracking and reducing carbon emissions. By 2025, SF Tech had proven its capabilities at home and begun extending them abroad, applying its modular, AI-native platform to help other companies digitize their supply chains. Yet the path forward remained uncertain. Should SF Tech focus on being a modular technology provider or move upstream as a global orchestrator? Could its China-honed, AI-native system scale in slower, more regulated markets? And how could it sustain its innovation edge as AI became commonplace? The case concludes by inviting participants to consider how SF Tech should balance innovation, scalability and global legitimacy in an era of digital and geopolitical complexity.
